Prepare the agenda
Choose a few topics such as overdue commitments, unanswered enquiries, and unclear handoffs. Ask teammates to update notes beforehand. A twenty-minute timebox can be a useful experiment, but the right duration depends on the team. Keep a separate place for questions that need longer discussion.
Review exceptions first
Focus on records where action is unclear or progress is blocked. Ask what information is missing and who will obtain it. Records with clear next steps may need no meeting time. This keeps the review from becoming a recital of activity that does not change anyone’s next action.
Make decisions actionable
Capture the action, responsible teammate in your process, and realistic timing. “Confirm whether the source CSV includes country codes before Friday” is more useful than “keep nurturing.” Check that the person expected to act understands the decision and has what they need to complete it.
Improve one recurring problem
